TB: Systems Not Goals
Definition
Goals set a ceiling; systems set a floor. A goal is a specific outcome you either achieve or fail at. A system is the recurring practice that produces improvement regardless of whether any particular goal is met. "You don't rise to the level of your goals — you fall to the level of your systems." (James Clear)
Why it matters
Goals create a binary outcome (success/failure) that ends the behavior once reached. Systems create a trajectory that compounds. The person who maintains a reading system reads more in a decade than the person who sets a goal to read 50 books this year. More importantly, systems survive the failure of specific goals because the system was never dependent on any single outcome.
Insights from the vault
- Habits are the compound interest of self-improvement — seemingly insignificant at first, but the payoff is entirely back-loaded.
- Ceiling set by goals, floor set by system — goals define the best case; systems protect the realistic case.
- Success and failure as imposters — don't tie identity to specific outcomes. The direction you are heading matters more than any individual result.
- "Coming back to a habit is the most powerful habit of all" — the meta-habit of recovery after lapses is more important than any single habit.
- Growth is cumulative; goals are one-off — even if a specific goal fails, growth from the system accrues. The long-run payoff of growth orientation over goal orientation is decisive.
- "We are what we repeatedly do" (Aristotle) — excellence is not an act but a habit. Character is the residue of repeated choices.
- Habit Dip — every sustained habit hits an energy/motivation dip. Learning to face this dip rather than quit is itself a learnable skill. Enter the dip with curiosity, not idealism.
- How to act under uncertainty: (1) Don't get upset — removes bias; what happened had to given what came before. (2) Remember your values — eliminates obviously wrong options; choose from what's left.
Positioning vs predicting (optionality)
- Positioning: setting yourself up with several options to better respond to whatever the future brings (antifragile). Predicting: acting on a belief about what the future will be.
- Positioning is the better long-term strategy; prediction can win in the short run only if you happen to be right. Always look for positioning over prediction. Build in optionality — treat optionality as an asset and loss of optionality as a cost.
Decision heuristics
- "If it's a hard decision, it's easy" — when a choice is genuinely hard, the outcome won't depend strongly on which option you pick.
- Weigh opportunity cost, look at the ease of quitting, and look for "free rolls" — decisions with little downside.
You get what you incentivize
- Older-model Xeroxes outsold newer (better-for-customer) models because the commission system incentivized salesmen to push the old ones — you get the behavior you reward, not the behavior you intend.
- The cash register is one of the most moral inventions: it makes its user moral by removing the temptation and opportunity to skim.
The standard operating system (GTD / bullet journal)
- Built on David Allen's Getting Things Done (now run as a bullet journal; the same method Zen Habits advocates): write everything down, make a list, triage, and focus entirely on one thing at a time.
- Flow: start of day, scan projects and define next actions; in work mode, pull from next actions; capture new things into an inbox/"stuff list" as they occur.
- Daily routine: list 3 main things plus 2–3 minor; focus entirely on one of the top 3 until finished or stalled, then move to the next, then select from the next-actions list. ("Put your day up for review" — Seneca.)
Plan to decisive points
- A military-planning idea: don't plan to achieve the objective directly — plan to the "decisive point," the point after which you hold a decisive advantage and a clear path to victory (e.g., a strong grappler's decisive point is getting the fight to the ground).
- Once the situation is upon you it's too late; you must be prepared in advance — already knowing who you are and what you believe (worked through for yourself, not your organization or peers). "Slow is smooth, smooth is fast."
Balancing emotion and logic (Jocko)
- To get more from yourself, balance emotion and logic: when emotions tell you to quit, analyze them rationally (where do they come from? algorithms tuned for an ancient environment); when logic tells you to stop trying, turn the emotion back on.
- "Going through the motions" is a trick to overcome weakness on days you're "not feeling it." "The biggest generator of long-term results is learning to do things when you don't feel like doing them" (Shane Parrish).
"Good!" — reframing
- When things go bad, when things go unexpectedly, when you don't get the promotion — say "Good!" It resets the frame of mind and lets you focus on the upside of any situation.
Filtering and Baltasar Gracián
- Importance of filtering: especially today, knowing what, when, and how to filter — what to believe, how to see truth — is critical to being productive.
- Gracián: "Do not stake your fortune on a single cast of the die." "Attempt easy tasks as if they were difficult, and difficult tasks as if they were easy."
Minimize cognitive load
- Critical to minimize your own cognitive load from distractions that don't matter — simplify your life, especially daily routines. Hard to overstate its importance and how bad most people are at it.
- Installing the right habits: automate good decisions and avoid bad ones by formulating rules in advance, writing them down, and "voting" on them with the different versions of yourself over a few weeks. ("Do less, do better, know why" — Cal Newport.)
"Human error" is system error
- "People form habits, habits form futures." If you don't deliberately form good habits, you'll unconsciously form bad ones. The difference between those who succeed and those who don't: the successful do the things they don't want to do but know they should.
- What's usually called "human error" is the result of poor design and should be called "system error" — the closing case for fixing the system rather than blaming the person.
